How to measure bike chain wear and decide when to replace

Incorrect installation or misdiagnosis of drivetrain wear can strand you mid-ride or accelerate wear on a cassette and chainrings. If you aren't confident performing these checks or replacing a chain, take the bike to a qualified mechanic. This whole check takes about 20–30 minutes at your bench.

Chain wear — Bike tools indicator / chain checker (preferred)
Ruler (steel, with inch and millimeter marks) or a 12" ruler

Steps
Clean the drivetrain briefly — Wipe the top-runner of the chain with a rag and degreaser so grime doesn't hide wear signs. You don't need a full strip and lube for this check.
Use a chain wear indicator (fastest, most consistent) — Insert the tool per the manufacturer's instructions. One side drops into the chain and the opposite pin will or won't seat depending on elongation; most tools give an immediate go/no-go reading for common replacement thresholds. Ruler method (good backup if you don't have a tool) — Put the chain on the middle chainring and a middle cog so it's under modest tension. Align the 0 mark of a 12" ruler with the center of any pin. Count forward 12 full inches (or 30 cm) and note how far the pin at that mark deviates from the ruler's mark. A small offset indicates elongation — larger offsets mean the chain has stretched and is wearing the drivetrain.
Interpret results and decide — If the chain checker indicates minimal wear, leave the chain in place, clean and relube, and recheck periodically. If the checker indicates wear close to the manufacturer's recommended replacement threshold, plan a chain change soon. Replacing a chain before it excessively wears the cassette avoids a much more expensive cassette replacement. If the checker indicates excessive wear, replace the chain now and inspect the cassette and chainrings for hooked teeth or poor engagement.
Validation / What Good Looks Like
A healthy chain will sit flat on the cassette teeth and shift crisply without hesitation across cogs.
After replacing a worn chain, shifting should return to smooth indexing and under load you should see no skipping or chain jump. If skipping continues, the cassette or chainrings may be worn.
Use your chain-check tool per its markings; consistent low/wear readings across multiple links indicate a true result.
Troubleshooting
Tool gives inconsistent readings: rotate the chain and test a few places. Dirt, bent links, or tool alignment can cause inconsistent results.
Chain still skips after replacement: inspect the cassette and chainrings for hooked teeth or shark-fin profiles. A new chain on a worn cassette may skip under load.
Hard-to-seat master link: try quick-link pliers or use a bench vise to compress the chain while engaging the link. If the link won't lock properly, the link or chain may be damaged — replace rather than force.
When to Stop & Seek a Shop
If your cassette or chainrings show obvious hooked or mashed teeth after chain removal, visit a shop for a cassette inspection and possible replacement.
If you have a one-piece press-fit or integrated crankset job, or if you're unsure about chain length calculation for 1x drivetrains, get a professional. Incorrect chain length can damage the derailleur or frame.
If the chain tool breaks, a pin shears, or a rivet doesn't press/split cleanly, stop and get shop help — damaged pins or improper rivet work can lead to sudden failure and a crash.
